Pillar · Operator Lessons

Operator lessons from business leaders.

Strategy is what gets praised on stage; operating is what actually compounds. This is the day-to-day craft — hiring, cadence, conflict, accountability — from people who carried real P&L.

What separates great operators from great strategists?

Strategists optimise the deck; operators optimise the gemba. Andy Grove, Taiichi Ohno, Soichiro Honda, Indra Nooyi, and Larry Bossidy all argued that execution is the strategy — and that most failed plans were perfectly fine on paper. The differentiator is repeatable operating cadence, not a clever insight.

What are the highest-leverage operator habits?

  • Hire slowly, fire fast. The cost of a wrong senior hire compounds for years.
  • Weekly business reviews. A short, numbers-first meeting forces a cadence of truth-telling.
  • Skip-levels. Reality is two layers below the org chart; talk to those people directly.
  • Pre-reads. Amazon's six-page memo forces clarity that a slide deck cannot.
  • Single-threaded ownership. Every important problem has exactly one person whose job depends on it.
  • Customer obsession over competitor obsession. Competitors are a distraction; the customer is the only durable source of growth.

How do operators handle the hardest conversations?

Direct, fast, and with respect. Ben Horowitz calls this the "war-time CEO" mode — clarity is kindness. Most performance issues fester because the first hard conversation got postponed. The best operators do them weekly, while they're still small.

What's the right operating cadence for a growth-stage company?

Weekly metrics review, monthly business review, quarterly OKR setting, and an annual strategic offsite. Andy Grove's High Output Managementand Frank Slootman's Amp It Up remain the two most cited operating playbooks among founders in this archive.
